At Roibase, we haven't run a synchronous standup meeting in the last 18 months. Across a 12-person cross-functional team (engineering, growth, design), weekly meeting count dropped below 3.   • Velocity tracking: Linear's built-in cycle analytics show completion rate and point velocity. Our golden metric: scope creep ratio—(issues added during cycle / issues planned). Above 15% means next cycle gets aggressive backlog refinement.

Linear's roadmap view gains power here: if cycles turn on schedule, 3-month forecasting becomes possible. Not prediction—projection based on velocity math.

Cycle Close Ritual: Async Retrospective

When a cycle closes, no meeting. A "Cycle Review" issue opens in Linear. Template:

Each team member fills their section within 24 hours. Synchronous retrospective only happens if velocity drops below 30% in two consecutive cycles—happens once or twice yearly.

Daily Update Pattern: Context, Not Status

The trash version of async standups: "What I did yesterday, what I'm doing today, blockers?" Pasted in Slack, nobody reads it. That info already lives in Linear—repetition serves no purpose.

We designed daily updates as "context transfer." Every morning at 09:30, Linear's bot asks three questions in DM (not public):

  1. Which issue had scope shift? (Did you make a different technical decision than initially planned?)
  2. Which issue is waiting for someone else's input? (Will dependency stay open?)
  3. Who's in Deep Work mode today? (What hours shouldn't have meetings?)

Answering is optional—but if an issue has scope shift and you don't report it, code review surfaces "why was this designed this way?" Then having done async context transfer earlier shortens code review.

Every issue's Activity tab in Linear automatically shows these updates—no manual Slack scrolling needed. To see issue context, click the issue; three days of context transfer is already there.

Deep Work Block and Interrupt Cost

Morning update: marking "Deep Work" automatically sets your Slack status to "Do Not Disturb" (Zapier integration). Linear notifications also suspend for 4 hours. This mechanic produced: average DM response time went from 12 minutes to 38 minutes—but code merge time dropped 18%. Lower interrupt cost means higher output quality.

Blocker Escalation: The 2-Hour Rule

"Blocker" stays vague in most teams. We defined it numerically: anything you can't solve in 2 hours, or can't progress on without someone else's input, is blocked.

In Linear, tag an issue "Blocked." Automatic flow starts:

  1. First 30 minutes: Issue assignee writes blocker detail in Slack (which dependency, what you need from whom).
  2. 1 hour: Expected person responds—either solves it immediately or commits "I can fix this in X hours."
  3. 2 hours: If commitment fails, issue auto-escalates to team lead.

Numerical outcome: 78% of blocker issues resolve within 90 minutes. Previously blockers got discussed in daily standups; now they resolve without discussion.

Linear's "Blocked by" relation feature is critical here—if one issue depends on another, when upstream closes, downstream auto-shifts to "Ready." No manual tracking.

Meeting-Free Week: Real Numbers

18 months ago, weekly per-person meeting average was 8.2 hours. Now it's 2.1 hours. Remaining meetings:

  • Cycle kickoff (every 2 weeks): 30 minutes, just high-level priority ordering
  • Client sync (weekly): 45 minutes, external stakeholder—required
