In 2026, choosing a tool stack is no longer just "which app do we use." The real question is: how do you integrate these tools, how do you cut context-switching costs, how do you build async-first discipline. At Roibase, a 12-person multidisciplinary team — marketing, data, headless commerce, brand strategy — operates on a single operational stack. In this post, we share 5 core tools and integration patterns we use. Key metrics: average 2.3 hours of meetings per day, async response time under 4 hours, sprint velocity predictability at 87%.

Linear: Not Backlog, But Sprint Discipline

We've been using Linear since 2024. We switched from Jira because of speed and consensus enforcement. In Linear, every issue is forced into a cycle (sprint) — you can't bloat your backlog. Our cycles run 2 weeks, starting Monday. At each cycle start, velocity target: 40-45 story points per team member. This number is based on the average of the last 6 cycles — measurement, not estimation.

Linear's strongest feature is its project-issue hierarchy. We use it like this: each client campaign is a project, epics underneath (e.g., "Q3 brand refresh"), tasks under epics. Tasks automatically drop into Slack — you can open issues directly from a Slack thread with /linear create. So there's no "let's move this conversation to Linear" friction. The thread links to the Linear issue, context doesn't get lost.

Another rule: every issue has exactly one assignee. If it's "we'll do this together," we open a parent issue with 2 sub-tasks. This cuts accountability ambiguity. In sprint retrospectives, our velocity hit rate is 87% — average of the last 12 cycles. This rate stays stable because of Linear's due date and estimate enforcement.

Notion: Single Source, Dual Purpose

Notion works at two layers for us: documentation and decision log. Documentation is classic — onboarding, SOPs, runbooks. But the decision log is critical. Every strategic decision (tool switch, client onboarding process revision, new hire JD) opens as a Notion page. Template: context, options (table), decision, rationale. This way, 6 months later, you can look back and ask "why did we pick that tool?"

Notion-Linear integration isn't native yet; we connected it via Zapier. When an epic completes in Linear, the relevant project page in Notion automatically gets a "completed" tag. This is minor but important — because PMs live in Linear, stakeholders live in Notion. Both sides need to stay current.

Notion's weakest point: search. After 400+ pages pile up, search result quality drops. We enforced a tagging discipline: every page gets at least 3 tags (team, project type, status). We use filter instead of search — this way, search engine hallucination is less of a problem.

Knowledge Base vs. Chat Memory

We don't attach Notion to team chat (Slack). Chat is ephemeral, Notion is persistent. When a decision is made in chat, someone manually moves it to Notion. This friction is intentional — we don't want everything falling into Notion. Only reusable knowledge goes into Notion. Slack thread retention is 90 days — threads that don't get archived after that are automatically deleted. This rule makes Notion truly "single source."

Slack: Async-First, Meeting-Last

We have 42 channels in Slack. Rule: each client gets a channel, each internal function gets a channel (e.g., #data-ops, #brand-strategy). No private channels — transparency is default. Only HR stuff lives in DMs. This way, onboarding speed is high — new hires read all context from channel history on day one.

Async-first culture runs on Slack thread discipline. Rule: every message either gets a reply in thread or a reaction. If a message doesn't get a reaction within 2 hours, it signals "no one's owning this topic." Average response time in threads is 4.2 hours (last 30 days). This kills the need for sync meetings.

Slack-Linear integration is bidirectional: you open an issue in Slack with /linear, Linear updates drop into Slack. So PMs live in Linear, developers live in Slack — both stay current. Is notification noise a problem? Yes. We solve it like this: each user sets their own mention keyword (e.g., "@john-urgent"), push notifications only come for that keyword. Other notifications land in the async-read "Updates" channel.

Figma: Design Handoff, No Complaints

Figma isn't just for UI/UX at Roibase; it's also for brand asset management. Each client has a Figma workspace — logo variants, color palette, typography system, slide templates, all there. Developer handoff happens via Figma's inspect mode — no "what's this blue hex" arguments.

Figma-Notion integration is manual. When design finalizes, the Figma link gets embedded in the Notion project page. This way, stakeholders see the design without leaving Notion. We don't use Figma's comment feature — because comments stay in Figma and don't drop into Slack. All feedback lands in a Slack thread, then the designer ports it to Figma.

Figma's version control is strong but naming convention is your responsibility. Our rule: every major revision gets "v1.0", "v2.0" naming. Minor iterations are "v1.1", "v1.2". This way, you can tell a client "you approved v2.3" — no file ambiguity.

Granola: Turning Meetings Into Async Artifacts

We added Granola in late 2025. It's an AI meeting note tool — but our use case is different. Granola isn't just transcripts; it extracts action items. After a meeting ends, Granola automatically opens a Linear issue and assigns it. So there's no "did that meeting discussion get into Linear" friction.

Granola's best feature: it webhooks the meeting summary to Slack. 5 minutes after a meeting, team members who didn't attend read the summary in #meeting-notes. This creates async transparency — FOMO goes down, unnecessary meeting attendance goes down.

Granola doesn't have Notion integration yet. We do it manually: Granola summaries from critical client meetings get copied into the Notion decision log. This friction is intentional — we don't want every meeting in Notion. Only strategic decisions land there.

Integration Patterns: Placing Friction Intentionally

A tool stack's success isn't just which tool you pick — it's where you intentionally place friction. We have 3 deliberate friction points:

  1. Slack → Notion: Not automatic. Chat decisions get manually moved. This keeps Notion noise-free.
  2. Figma → Linear: No comment integration. Feedback lands in Slack. This keeps feedback in one place.
  3. Granola → Notion: Not automatic. Critical meetings get manually moved. This keeps Notion's decision log high-quality.

These frictions go against "automate everything" thinking, but they're deliberate. Because automation's cost is losing track of where information lives. We place friction to build an information hierarchy: Slack is ephemeral, Linear is sprint-scope, Notion is strategic.

If Linear, Notion, and Slack lived as separate silos — each the "best tool" in its category — context-switching costs would be twice what they are today. We keep operational speed by designing integration patterns deliberately, especially friction points.
