Linear's cycle structure isn't a sprint — it's a delivery window. At Roibase, we run exactly one synchronous meeting before each 14-day cycle begins: cycle planning. 60 minutes, entire team. The meeting contains only prioritization and scope clarification. No estimation — once scope is clear, timeline follows.

Before planning, everyone has already read the issues in Notion. The meeting contains no new information presentation. Only decisions: "These 8 issues enter this cycle, these 3 exit." After the decision, Linear issue milestones and labels are updated. Aside from these 60 minutes, no project meetings occur during the cycle.

When the cycle ends, we skip the retrospective meeting entirely. Completed issue count, blocker count, and cycle velocity are already visible in Linear. If retrospective is necessary, it happens asynchronously in a Slack thread — everyone writes on their own time, CEO included. No synchronous requirement.

Delivery Velocity and Cycle Duration

Response deadline: 10:30 maximum. Late responders appear red on the dashboard. This discipline clarifies the start of the business day — in a remote team, 09:30 means everyone is online.

Standup responses are written asynchronously, read asynchronously. The PM scans all responses by 11:00 and prioritizes blockers. Nobody waits for anyone. In a daily standup meeting, 6 people wait 15 minutes — that's 90 person-minutes lost. Async: everyone writes in 2 minutes, reads in 5 — total 7 person-minutes. 13x efficiency difference.

Standup responses must include a Linear issue ID. Not "fixed a bug," but "fixed LIN-342." This way the PM can jump directly from Slack to Linear and see issue status. No context switching.

Blocker Escalation Pattern

When a blocker surfaces in async standup, PM or lead developer responds within 30 minutes. The response is one of three types:

Average blockers per cycle: 3–4. This is normal. Blockers aren't a problem — resolution time is. Average blocker resolution: 4 hours. Blockers exceeding 8 hours: 6–8 per year. These numbers live on the Linear dashboard. No meeting needed to share metrics — everyone sees their dashboard.

Async-first operation isn't free. For the first 3 months while the team adapts, productivity dips 15–20%. Async discipline is learned — written communication standards, Linear issue description formats, blocker reporting structure. There's a training phase.
